Vape retail shrink rarely comes from one dramatic event. It accumulates through receiving shortages, incorrect SKU scans, unrecorded replacements, open-display losses, transfer errors, damaged stock, and theft. Because many devices are small, high value, and sold in closely related flavours or strengths, weak inventory controls can hide losses for months.

This guide focuses on operational prevention for Canadian vape shops. It does not provide tactics for defeating store security. The goal is to make inventory movement visible, protect staff, and create records that distinguish theft from process errors.

Measure shrink by SKU and transaction type. A single annual inventory adjustment tells you the size of the problem but not whether it began at receiving, the sales counter, returns, inter-store transfers, or disposal.

Part 1: Establish a Clean Inventory Baseline

Start with a full count by exact SKU, including flavour, nicotine strength, device format, and pack size. Separate saleable stock from damaged, quarantined, recalled, warranty, and sample inventory. If those categories share one quantity in the POS, every later variance becomes harder to interpret.

Part 2: Put Two Controls at Receiving

Receiving is the first point where recorded inventory and physical inventory can diverge. One employee should count sealed cartons and visible damage before accepting delivery. A second verification, which can be another employee or a later reconciliation, should match SKU-level quantities to the purchase order and packing slip.

Follow the process in our shipping and receiving guide: photograph damage, record shortages within the claim window, and quarantine products with incorrect stamps or packaging. Do not receive an invoice total into the POS before exact SKU quantities are known.

Part 3: Configure the POS for Accountability

Each employee should use an individual login. Shared manager codes remove accountability and make legitimate corrections look suspicious. Restrict permissions for price overrides, no-sale drawer openings, refunds, inventory adjustments, and voids. Review exception reports on a schedule rather than only after stock is missing.

Part 4: Use Cycle Counts Instead of Waiting for Year-End

Count fast-moving and high-value SKUs weekly, medium-volume products monthly, and slow inventory at least quarterly. Cycle counts make the investigation window small enough to use receiving records, camera footage where lawfully retained, and POS events.

The following is illustrative. Northside Vape Co. begins a week with 80 units of one core SKU, receives 40, and records 67 sales. Expected closing stock is 53 units. The physical count is 50.

Northside finds one unrecorded warranty replacement and one device placed under an adjacent flavour in the stockroom. One unit remains unexplained. The corrected shrink is one unit, not three. That distinction matters when deciding whether the response is training, catalogue cleanup, supplier follow-up, or a security investigation.

Part 5: Design the Store Around Staff Safety

Keep high-value back stock in controlled storage, maintain clear sightlines, and avoid placing large quantities where they can be removed without staff noticing. Use cameras, alarms, and access controls in accordance with applicable privacy, employment, and signage requirements. Retain footage only for a defined business purpose and period.

Staff should not physically confront a suspected thief. Establish a written response: prioritize personal safety, note observable facts, preserve relevant records, contact management, and report to police when appropriate. Loss prevention that increases the chance of injury is not an acceptable control.

Part 6: Close the Return and Disposal Gaps

Returns and damaged products are common sources of hidden adjustment. A defective unit should move from saleable stock to a specific warranty status, not disappear through a generic negative adjustment. Use the defective-vape warranty workflow to connect the customer outcome, physical unit, and supplier credit.

Disposal requires approval and a record. Battery-containing vapes should go through an appropriate local collection or recycling channel, not ordinary loose waste. Recalled or damaged batteries may require special handling beyond a standard collection box.

Part 7: Review a Small Dashboard Every Month

  • Shrink units and cost by SKU.
  • Inventory adjustments by reason and employee.
  • Refunds, voids, and overrides as a percentage of transactions.
  • Receiving shortages and unresolved supplier credits.
  • Warranty replacements not matched to a claim.
  • Variance by store, shift, and product family without jumping to conclusions.

Use trends to improve controls, not to accuse staff from one data point. A repeated variance can come from a wrong barcode mapping, similar packages, case-pack errors, or deliberate loss. The purpose of the system is to narrow the cause with evidence.

Inventory accuracy supports more than security. It improves reordering, cash flow, tax records, recall response, and customer availability. A store that knows where every unit moved can buy with more confidence and react faster when something goes wrong.
